BYD Dream Story, in Wang Chuanfu's Words

The founder of fast-growing BYD wore shop clothes for an interview to forecast the company's bold future

 
(Shenzhen) -- Investment bankers who've met auto and battery magnate Wang Chuanfu say he's an adept storyteller. So after Wang agreed to an interview with Caixin, we were anxious to hear his description of a personal encounter with Warren Buffet, and how he managed to win the billionaire investor's support with the BYD story.
Wang relayed the experience recently when we sat down together at BYD's headquarters in Shenzhen, flashing a proud smile but quickly turning serious.

Buffett, he said, expressed deep interest in BYD's new-energy dreams. Wang, however, made it clear that the company would have to rely heavily on government support.
In fact, as Wang tells the story, although BYD grew quickly as a battery-maker and carmaker in the private sector, it's now an increasingly government-dependent operation. Indeed, the new-energy dream that Buffet and BYD's other private investors are chasing relies on government subsidies and contracts: That's the true story of BYD's success.
Wang turned 44 in 2010, and it was the most controversial year for the business since he founded BYD 15 years earlier.
In 2003, many scoffed when Wang decided BYD would leapfrog from consumer battery manufacturing into the auto industry by acquiring Xi'an Qinchuan Auto. He later rattled conservative industry players by signing up Buffet as a major investor. In 2009, his company sold 440,000 vehicles a year.
BYD and Wang, who serves as company president, climbed a new mountain of controversy in 2010 when sales fell short of an 800,000-vehicle goal, and critics of the new-energy strategy noted that no new models were brought to market that year.
The company's dealer network also withered, with a number of dealers withdrawing from the network last year.
BYD reported sales of 519,800 units in 2010, up about 16 percent from 2009 but below many of its competitors in China, some of whom saw sales jump more than 30 percent last year.
Moreover, company costs rose 48 percent through the first three quarters of 2010 compared to the same period the year before.
The biggest source of doubt about the BYD dream surrounds the new-energy vehicles that it's promised and promoted for years, but has yet to produce for the market. BYD has repeatedly postponed an introduction and, even years of talk, total pre-market production remains below 1,000 vehicles.
Despite the controversy over a seeming lack of progress, Wang and other company executives have been busy telling the world BYD's story, talking up the company's value and outlining their strategy to investors.
When Wang met Caixin at BYD's Pingshan headquarters, he was wearing beige workshop clothes and a badge card identifying him as worker No. 1. He also wore a calm expression. As usual, he'd come to work early and planned to stay late.
Here's how the story unfolded, in Wang's own words:
One aspect of doing business is meeting the interests of shareholders. Another is using technology to provide better things for society, the world and the future, while encouraging society to change in a good way; this is BYD's original dream.
What will the future bring to the company and society? I think we should embrace new energy. In fact, the government has given new energy a high strategic position. This is a good opportunity. We have a dream, and the state has given a high degree of support.
From batteries, we moved into electric vehicles, energy-storing power plants and solar energy: These three industries can be connected just right, and the key is battery technology. (Energy-storing power stations and electric cars) involves the technology linking two ends.
Energy-storing power stations are needed to manage power generation methods such as solar and wind, which do not produce steady levels of power.
Among these three industries, the electric car will slowly grow over the next three years. I think the solar energy industry will explode in 2016. We just began working on energy-storing power stations this year, and the industry will grow slowly over the next decade.
New energy's capital demands are too great. Thus, we need to increase the profitability of our IT components and traditional automobiles. But if we wait for the solar industry explosion and then prepare, we'll be too late.
Traditional Autos
We have two automotive sector goals: To be the largest automaker in China by 2015 and the largest in the world by 2025. Fortunately, we are in China, the largest auto market in the world. China today sells 18 million vehicles annually. In the future, this may reach 50 million.
In the traditional auto business, we have some profitability. From our acquisition of Qinchuan and its transformation into BYD Auto, from several thousand vehicles then to 440,000 vehicles in 2009, growth has been very fast. Growth in 2010 was a little slower, mainly because we made some mistakes in our sales network. We're making adjustments now.
We're becoming more competitive in the traditional auto field. The Chinese market is the fastest-growing and most competitive. Foreign companies originally did not make cars that cost less than 100,000 yuan. Now, they are all making them.
Our competitive pressure will increase. The 2010 goal to sell 800,000 vehicles was a bit high. We actually sold 520,000.
With regards to our dealer network, our mistake in 2010 was to expand the network for the goal of 800,000 vehicles. The network seemed a bit excessive. Additionally, the early threshold we set for dealers was too low, and we let some in that shouldn't have been there.
 
With rising labor costs, we're also increasing our level of automation. This process began three years ago.
Making traditional cars not only generates profits to support the new energy side of the business, but by mastering complete-vehicle technology, air conditioning, batteries, etc., we build a technology base for new-energy vehicles.
New-Energy Industrialization
We're currently using cars to support cars. It's still very difficult for new-energy vehicles to make money. Research and development for a new-energy vehicle requires 1 or 2 billion yuan.
There are currently 50 E6s (a BYD car model) operating as electric taxis in Shenzhen. The most-used taxi has logged 70,000 kilometers, equivalent to five years of driving a private car. The battery has not decayed, which shows that our battery quality meets high standards.
But we still have not reached large-scale production. The current price of an E6 is 300,000 yuan. While the car will save on energy costs during its operation, a taxi company can buy a regular Jetta for 90,000 yuan. If we can reach production capacity of 200,000 vehicles, the price of an E6 will be cut in half.
And for the F3DM (another BYD electric) model, there are currently more than 200 orders a month in Shenzhen. But we can provide no more than 100, mainly because battery production capacity can't keep up.
In March this year, we will start using a new battery production line. Capital demand for battery production expansion is great. But we have the subsidiary BYD Electronics, which is listed in Hong Kong as a red chip. If necessary, we can raise money at any time. We can also issue additional BYD H-shares at any time, and we're still fighting to issue A-shares.
Overall, our debt ratio is not high, 50 percent, which is lower than our domestic counterparts. Our bank credit line is 30 or 40 billion yuan, so we're not constricted financially.
Also, the government is promoting electric public transportation. Our all-electric bus has already received orders -- about 1,000 vehicles for the full year, which means revenues of more than 2 billion yuan. We think orders will be similar in 2012. Then at least won't be losing money.
In new-energy vehicles, the struggle within the industry for a technology route has begun to move toward unification. Now, it is pure electric cars and plug-in hybrids. As to an understanding of industrialization, each manufacturer has its own timetable for the introduction of new-energy vehicles. We think industrialization of new-energy vehicles will be fully developed in the next two or three years.
A bottleneck for industrializing new-energy vehicles still lies in the policy environment. Policies surrounding new-energy vehicles need to have a system, for example, for a purchase tax, vehicle and vessel tax and consumption tax. Setting these tax rates at zero would be a big help.
But right now, policies are not coordinated. In places such as Beijing and Shanghai where there are restrictions on new license plates, couldn't new-energy vehicles be exempted? And then there are road tolls and other things.
2011 Goals
Global solar power is now 15 gigawatts. China has only 0.6 GW, which is not very proportionate. China's subsidies in this area are few. Solar power wasn't written into the 11th Five-Year Plan. Wind was, and its development has been more rapid. Solar power should be put into the 12th Five-Year Plan.
In fact, two years ago the bidding price for solar power was more than 2 yuan per kilowatt hour. In 2009, this fell to more than 1 yuan, and now it's 0.72 yuan. That's the market. Following this trend, it would be no problem for solar power to reach 0.5 yuan in the future. Coal-fired power is currently a bit more than 0.3 yuan, and it will rise. We estimate that by 2016 or 2020 the two will cost about the same, and the solar market will explode.
In 2010, BYD's solar business reached 800 to 900 million yuan. (BYD makes solar cells) In 2011, it might substantially increase to 7 or 8 billion, mostly for export. In 2011, we will make solar energy a new business category.
With around 2 billion yuan in sales from electric buses, together there will be 10 billion yuan in revenue.
In 2010, total company revenue was around 46 or 47 billion.
Buffett and Me
Contacts with Buffett first began two years after BYD listed, in 2003 and 2004, when a fund run by Buffet's partner Charles Munger began buying into BYD. After that, they slowly began observing.
BYD is different from other companies. We get involved in many, highly competitive industries with nothing at the time of our entry. Later, we do well. We have our own technology and can get orders from foreign companies, especially recognition from top-level companies such as Motorola, Nokia, Apple and Samsung.
BYD's core competitiveness is still technology. We currently have 200,000 personnel and 150,000 engineers. Our engineering team is our main asset, but it doesn't show up on our financials. We have 1,500 patents a year across all businesses. Our mold technology and battery technology have reached the top international level.
Our stock was relatively cheap at one time. At listing, it was 10 yuan per share. It is now 40 yuan. At the time we gave Buffett the recommendation, it was only 7 or 8 yuan.
Buffett was attracted to our new-technology strategy, our growth history, management team and work style. Buffett sent David Sokol to us. At first, he didn't believe we were making so many products. Every day, he found that what we did was actually quite successful -- engines, chassis, batteries, semiconductors. Later, he went back and gave his recommendation to Buffett.
After the investment was made, I went to America to see Buffett. The office was small, the corridors narrow and there were no computers. In total, there were only 20-some people. Buffett came to see BYD in 2010. This was the first visit.

王传福:私家车领域要优先发展双模电动车

我简单讲讲比亚迪这几年在电动车战略上的思考,仅供大家思考。比亚迪本身是做电池的,又是做汽车的,这是一个非常独特的方式,让两个技术进行联动。最近我们在深圳卖的双模电动车,目前卖的很好,同时我们有50部电动出租车在试运行。




何毅:面对王传福这样的旗帜性人物,我觉得我没法跟他提问题,我希望大家同意给他一个完整的时间,让他能够给大家阐述他的电动车战略。
  王传福:今天很高兴,感谢搜狐网给这次机会。我简单讲讲比亚迪这几年在电动车战略上的思考,仅供大家思考。比亚迪本身是做电池的,又是做汽车的,这是一个非常独特的方式,让两个技术进行联动。中国这几年的汽车发展,已经到现在的1800万。汽车家庭已经不是梦想,应该说十年前汽车进入家庭是梦想,现在不是梦想。每个家庭都有一部轿车。每个人拥有一部轿车也不是什么梦想,我想未来20年、30年也能够完成。这一句话的背后,我们国家可以思考,中国有4亿个家庭,如果一个家庭一部轿车,我们有4亿部轿车,一部轿车一年用两亿吨油,那就花5亿吨油,哪有这么多油?我想中国发展电动车汽车具有紧迫性,涉及到国家安全问题。至于说二氧化碳减排问题,这是顺带要解决的问题。这是我想强调的一个观点。
  第二个观点,电动车大家实际上有很多误解。当然很难,也不是想象得那么难,主要一是在于电池技术,如果电池通过了,别的方面也就迎刃而解。电动车实际上结构简单。二是节约,不管从资源和能源也好,都比较节约。包括像控制系统是95,在90个以上的效力。传统燃油车的效力,从能量来算,平均也在20%左右。真正带动车走动的也就在20%左右,大排量更小。我们现在要提倡资源节约型,这样就节约省钱。百公里耗油70个40块钱,一个是10块钱,省了30块钱,因此节约。三是环保,电动车要简单、节约、环保六个字。可能大家对电动车有误会,实际上电动车普及以后,它会变得非常可靠,非常简单,非常环保。
  关于汽车的路线问题,我想我们要根据不同的市场来定。我们觉得汽车要从优先度来讲,公交大巴应该放在首位,公交和出租车加起来1170万。1170万除以11才百分之一点几,这些公交系统耗了不少油,耗油量占到整个交通25%。大家知道一部轿车1.6排量和私家车1.6排量的,私家车才运行几个小时?两到三个小时。出租车不一样,一天拼命运行,一天运行22个小时,一辆出租车相当于10辆私家车的耗油量和排污量。一辆公交大巴相当于30—40辆私家车的耗油量和排污量。油从哪里来?尾气排哪儿去?这都是我们要考虑的问题。因此,我觉得从经济这一角度来说,我觉得优先把公交电动化发展在首要的位置。对于公交,我的观点是要优先,同时走纯电动路线。大家知道公交对电池的要求,尤其是大巴,固定路线、固定区域、固定时间,然后政府可以照顾到。不像私家车,私家车是老百姓决定的,公共车不一样,政府是可以影响它的,也是可以说话的。这些领域,我觉得这些应该电动化。
  第二点,私家车现在是6%的购车人,目前是上下班需要,同时坚固旅行。这时候我们觉得适合这种市场需要的,我觉得用双模电动车,或者有人叫增程式的都是一个概念,这类车是有市场的。国家一批不可能建那么多充电站,或者城市与城市之间的都不可能一下子被覆盖。所以,我认为在这个领域里,双模电动车拥有它的市场。既坚固了周一到周五的上下班,两条系统坚固,同时又是混合动力省油。因此我们觉得在私家车领域里要发展双模电动车,这是我的观点。
  第三点,最近我们在深圳卖的双模电动车,目前卖的很好,同时我们有50部电动出租车在试运行。历程已经达到了150万公里,差不多私家车可以跑五年。原来我们卖车保持电池到底多少保质期?以前我们保质期5年,现在我们通过实际运行数据看,电池保持5年我们是有底的,因为我们在深圳已经运行7万公里没有任何问题。这就是我的经验和观点,谢谢!
  何毅:论坛要求我必须代表我的网友提一个问题,因为在微博上网友已经非常的热烈。我想代表网友再向王总提一个问题。发展电动车最核心的就是技术,最大的挑战也是技术,技术最核心的应该是电池技术。而比亚迪能够成为中国汽车行业旗帜性的企业,我们得到的信息是比亚迪解决了电动车电池的技术。大家比较感兴趣,想王总给我们介绍一下比亚迪电池现在的状况和今后的规划。
  王传福:电池科学实际上是材料的科学,因为有了材料的进步才有了电池的进步。电池也发展非常快,从铅酸到了现在的锂电池,还有我们手机上用的钴电池。现在目前锂电池是比较好的。锂电池分好几种,目前随着材料的进步,各有各的优点。汽车电池不能用手机电池这样的东西,汽车是千瓦时,如果要爆炸的话就是一个汽车炸弹,汽车体系要选一种更安全的电池,选来选去选了一种在高温下不分解的电池。但是它也有缺点,最高达到150的瓦时。随着技术的进步每年提高3%左右,按照过往的经验可以提高。这就是我们要在性能上和安全上找一个平衡。目前来说,磷酸铁电池还是比较好的电池。我们比亚迪认为我们目前的领域是磷酸铅锂一个非常好的方向,谢谢。
  电池除了大的专利以外,大的专利是1991年美国有一所大学他们所注册掉了。除了这种专利后面还有很多种,比如说把一百个电池和两百个电池串联起来,这种差不多就有一百多个专利。我们做的比较早,可能看的比较远一点,我们就把它写成了专利。后人要绕开可能比较困难。因为时间早,所以就占有优势。

Interview with Wang Chuan Fu (王传福)

新京报:现在几乎所有的汽车企业都在发展电动汽车,比亚迪的优势是什么?公司将会以哪种技术作为发展核心?
王传福:比亚迪电动车的优势在于铁电池技术,这是全球领先的。比亚迪并不是打没有准备的仗,技术的积累让比亚迪在新能源领域全球领先,这是有原因的,这就是我们的优势。目前,比亚迪的电动车还是以电池为核心。
新京报:怎样解决铁电池成本、安全性等因素?你认为它的发展前景如何?
王传福:比亚迪铁电池目前已经是全球业界成本很低、安全性很好的电池,这是比亚迪人多年技术积累造就的核心技术,而且可以应用于各个相关产业。
新京报:在发展新能源汽车的同时,比亚迪开始了众多储能电站项目建设,这样的项目在未来产业版图中会将占据什么样的位置?
王传福:储能电站是比亚迪新能源绿色梦想中战略性产品,依托铁电池技术,可以把用电低谷期富余的电储存起来,在用电高峰时再拿出来用,这样就减少了电能浪费,达到削峰调谷作用。此外,储能电站还能减少线损,增加线路和设备使用寿命。
政府补贴鼓励尝试新能源车
新京报:新能源车需要国家扶持。今年国家出台了补贴政策,实际效果怎样?你认为还需要什么样的后续措施?
王传福:因为新能源车是新兴产物,价格较贵,很多人不愿意尝试,阻碍了发展。补贴政策出台,鼓励了很多人尝试。对比亚迪来说,是很好的机遇。作为企业,我们希望补贴覆盖的车型更广,希望政府在配套设施建设上给予更多支持。
新京报:作为国内电动车领军人物,你认为中国新能源汽车发展瓶颈在哪儿?何时能成熟?
王传福:中国汽车产业发展晚于很多发达国家,但在新能源汽车上,我们处于同一起跑线,甚至我们在很多技术上全球领先。国家政策对新能源汽车产业发展利好,很多城市加入到试点队伍中。目前发展瓶颈是配套设备不完善,不过很多城市都在加快步伐。
新京报:如果给十二五规划提建议,你认为在下一个五年中,电动车产业应该向什么方向发展?国家应该怎样布局扶持?
王传福:我觉得,下个五年,电动车产业应有自己的定位。首先,配套设备要逐步完善,然后就是技术逐步成熟,降低成本,进入千家万户。当然,这需要国家扶持政策。
下调销量是为了扎实走好
新京报:中国汽车业发展迅速,但仍存在外观模仿等问题。你觉得下一个五年中中国汽车业突破的关键在哪儿?
王传福:其实不光是汽车业,很多行业在发展初期,都会有一个模仿阶段。下一个五年,中国汽车界会继续夯实传统燃油车技术,同时大力发展新能源车。因为在新能源方面,我们和世界在同一个起跑线,目前已取得一些优势。
新京报:今年,比亚迪成为业内首个调低销量目标的企业,你如何评价今年公司的销售情况?是否意味着进入不单纯追求销量阶段?
王传福:首先,我们调低销量目标是为了维护经销商利益,同时也想扎实走好。今年是比亚迪品牌年,我们下调销量目标,是想做行业模范,又好又快发展才是好企业。
新京报:比亚迪今年公司提出品质年口号,并推出高端车型,这是为了提升品牌吗?
王传福:今年推出的两款新车,由于产能不足,供不应求,所以无法满足消费需求。推出时间不长,销量还在持续增长,加之市场仍在成长,我相信后期销量会非常可观。我觉得,这对品牌形象起到很大的帮助。
争当新能源汽车领导者
新京报:下一步公司计划怎样提升品牌形象?
王传福:高端产品是提升形象的很好方式。产品的质量、售后服务等也可赢得口碑。此外,履行企业社会责任也是非常好的方式。
新京报:比亚迪产业较多,今后的机会和增长点会在哪儿?发展重点在哪儿?
王传福:除了汽车、电池,比亚迪在太阳能、照明产业方面发展也很快。我相信,明年比亚迪的机会很多,增长点也很多。今后,比亚迪在每个领域都会积极认真去发展去学习,这符合务实踏实的企业文化。
新京报:比亚迪的终极追求是新能源的掌控者?
王传福:我们要争当新能源汽车的领导者。

如果明年有一次长假旅行的机会,我想亲身体验一下低碳经济给丹麦这个国家所带来的种种变化。
Q:如果有300万元闲置资金2011年投资中国市场,你会投资楼市还是股市?为什么?
A:我绝大部分的时间都投入在技术研发方面,没有时间再从事个人投资。
Q:如果有一笔5亿元的创业资金,在2011年的中国,你会优先进入哪个行业?为什么?
A:新能源以及低碳经济会是未来发展的主流,也是我专注的方向。
Q:如果明年有一次长假旅行的机会,你打算去哪里?为什么?
A:丹麦应该是全球最早将新能源列为国家战略的国家之一,我想亲身体验一下低碳经济给这个国家所带来的种种变化。
Q:在世的人中,你最钦佩的是谁?为什么?
A:钦佩的人有很多,上至父母、导师,下至公司优秀员工。
Q:你最希望拥有哪种才华?
A:我希望能保持在技术创新方面的敏睿思维。
Q:如果能选择的话,你希望让什么重现?
A:如果我能选择,我希望中国最宝贵的发展阶段可以延续得再长一些。

As an important part of the “Silicon-Iron” strategy of the Group, the energy storage station business also made a major breakthrough during the period. By leveraging on the supporting policies of the State on new energy development, the Group actively participated in new energy projects associated with such policies, including the construction and demonstration operation of solar power stations and energy storage stations. During the Period, two 100KW energy storage stations in Beijing and Shanghai were delivered for use and put into demonstration operation. As for the Wind-PV Energy Storage and Transmission Project with China Electric Power Research Institute, relevant contracts have been signed and delivery of batteries and other related equipment have started. Further, the Group had a number of Megawatt-class energy storage station projects in bidding stage. During the Period, the Group collaborated with renowned overseas residential property developers by installing BYD household energy system for their property developments, which may, through a solar power generation system and together with an energy storage station, achieve complete independence of household energy to power grid systems.

Electric car maker BYD eyes home appliance market (LED TV?)

Shanghai, July 12 (Gasgoo.com) China's electric automaker BYD Auto is now planning to enter the country's home appliance market, with a new product to launch in the second half of this year. Presently, the automaker has already set up a special team for the new project, BYD said last week. 

Reportedly, BYD's home-appliance department is still acting in the shroud of secrecy, without any public announcement that the department has been established lately and some preparatory work has been carried out. However, the move has not yet been confirmed by BYD. 

Having achieved great success in the IT industry and the auto industry, especially the latter, BYD is set to move forward, with a wealth of experience and adequate technology, to the home appliance industry. 

Unlike the other car manufacturers, BYD had been engaged in the IT industry for years before it stepped into the auto industry, so it is capable of producing and supplying most of the auto parts on its own, ranging from molds to navigator-touch screen. It largely reduces BYD's production costs. 

Under BYD's plan, it will establish four kingdoms: IT, automobile, new energy and home appliance. Therefore, in addition to the home appliance industry, it has dedicated a lot to the new energy field in the past. 

At the end of last month, BYD started construction of its second solar battery production line in Shangluo city, northern China's Shaanxi province. In the next five years, BYD will produce 5,000 MW of batteries annually in the base, and with a total investment of $3.3 billion, will make it the largest solar battery base in China.

Li Lu’s 2010 Lecture at Columbia

Bruce Greenwald: Warren Buffett says that when he retires, there are three people he would like to manage his money. First is Seth Klarman of the Baupost Group, who you will hear from later in the course. Next is Greg Alexander. Third is Li Lu. He happens to manage all of Charlie Munger’s money. I have a small investment with him and in four years it is up 400%.


Q&A:

Q: I wanted to ask you about BYD. I heard that you thought it was important for them to introduce a model to the US and wanted to know why you thought that.
Li Lu: That might be a better question to ask the BYD chairman than myself. Well, If you are just talking about electric vehicles, you know the key — the heart and soul of the electric vehicle age the heart is the battery. There is the battery, electric motor, and the electric control control panel. The electric motor has been there for 100 years, control system is software that can be improved over time.
The battery is really where you get the biggest appreciation and is what determines the value of the electric vehicle. 100 years before the Model-T was introduced, the competition between electric vehicles and gasoline was not nearly as optimistic. Up and till then, 1/3rd of cars being produced were electric. It wasn’t until Rockefeller got oil extracted easily enough that it worked. Henry Ford was able to make the internal combustion work even though it wasted 85% of the energy. He was able to build the engine and produce automobiles that were cheap enough for people to buy and it took off. That is where you find the real winners.
Now, years later, we know that the way that oil is burned contributes to global warming. If it continues, the planet might still be here but all the human beings might not. Human beings have only been on the planet for a tiny bit of the earth’s history. So there are all sorts of good reasons for electric cars. Battery development has advanced so much that it is now comparable to the price and performance of traditional cars. So now with the help of companies like BYD, the balance is about to tilt towards where performance and price are getting to the level that makes them a desirable alternative. It will be desirable everywhere. Eventually, if you have a car that does all that, it will be sold everywhere.

Q: What about BYD versus others in the industry?
Li Lu: The market will determine that.


Q: Yeah – but why BYD versus others?
Li Lu: Well because we also studied all those other guys. We will see when the winner emerges whether we are right or wrong.


Q: Right – but what did you look at to reach that view?
Li Lu: There are a lot of people who have worked over 100 years making great cars. The technology for building a traditional car has been refined enough to where it can be learned in a short period. The place we are still seeing a curve of continuous rapid improvement is with the batteries for cars. Whoever is leading the charge will have a major advantage. There is really only one company that is a leader in battery manufacturing and automobile manufacturing. There is only one company. To put this together you need a Ford to put that together. So far those two elements need to be put together. It is not an easy process.


Q: We read your profile online. I had a question – do you have any problems when trying to invest in China?
Li Lu: Yeah I do have some difficulty. I did not really see a factory plant at BYD until the end of 2008. I really did not have a better understanding till then. That really causes you to question what it is before you make an investment. With investing, you have to work with imperfect information because you are buying a piece of the future. I did not really get a chance to get more information because the problem in Asia till much later but it did not stop me from making my investment decision. So there is a point, where if you have enough margin of safety– that is why I kept coming back to the elementary concept of margin of safety– you can allow much more uncertainty and unknowns. So the answer of the question is does that stop you from making the investment? No.

Q: So I did some research on lithium ion batteries, and I saw that BYD has a manufacturing advantage with consumer batteries. But I saw that automobile batteries are much more complex. I did not think that the idea of a good consumer battery manufacturer + an automobile maker made much sense. So when Buffett looked at the stock maybe it was a better deal but today it is this dream of vehicles that is really priced in. It does not feel like a good value investor stock. So why would you own it today?
Li Lu: Well that is interesting. One of the most fascinating things about being an investor is that surprises are part of the game. When you get into situations like BYD, you see lots of good surprises. Chuanfu and his team have this fabulous culture, everything people thought they knew turned out to be a few years late. He got into battery manufacturing in that particular way because he really had no other option. He had no money, he only had $300,000 in venture capital funding before IPO and that was it. He raised money in an IPO and Buffett gave him $200M, now they have 160,000 employees. $6-7B in revenues, $500M in net profit. It is amazing. So he has this ability to adapt in a competitive environment. He has demonstrated that ability again again and again. The way he does automation is far cheaper than anyone else and more reliable. He continues to surprise me with his ingenuity, to figure out ways to do something better than everyone else. What he is currently doing is very different than what everyone else has done. At the end of the day, you might look at what he has done.
So how do you look at it as an investor with imperfect information? Well I suggest you look at what he has accomplished. 8 years ago I had no idea they would go into the automobile or laptop or cellphone battery business. So that demonstrates how he is. This investment is not easy to understand because it is changing so fast, at such a large scale. An almost unheard of speed. Their manufacturing capabilities will double soon. This year they will hire 10,000 college graduates, 8 or 9 thousand engineers. The scale is almost unparalleled. So this is why the study of history, of all the great corporations will give you a good insight in seeing what will happen with BYD. I suggested that we start with GM and analyze its performance every 5 years for 100 years to understand at least one aspect of BYD’s business.

Q: What is the difference between being a top political criminal in China versus a hedge fund manager today (referring to the ire directed at Wall Street)?
Li Lu: I don’t consider myself a criminal. I don’t think China considers me a criminal. What I think we are doing today with our investment in BYD in China is really helping China march towards a modern era of prosperity. BYD is providing a solution to both China and the US, to migrate from the past to a way that gets us out of the unsustainable carbon age that we live in. Global warming is a vital concern to every human being, so China is providing a great contribution to everybody with BYD. America has had a great history of invention and here is a great company in China that is about to make a major contribution to human civilization with cheap electric vehicles and solar power.
Ultimately we will have to get our energy from the sun. Most of the energy, even fossil fuels (plants that die and then go into the ground), all originally come from the sun. So if you can figure out a way to take energy from the sun and power vehicles, while using batteries to store it, inexpensively — will really make renewable energy power everything. The combination of those things holds the key to the future of industrial civilization that we are about to embark on. We didn’t set out with BYD with this in mind, it just happened that way. With great companies, it only looks logical in retrospect. Think about how Bill Gates started Microsoft. I don’t think he knew up front that he would take the entire market — at that time it did not exist. It is the same way with our investment in BYD. Ultimately, I think finding an inexpensive way to store energy that we harness from the sun will be a huge contribution for both China and the US, but more broadly our entire civilization.

Chinese Foreword by Li Lu (Chinese Version of Poor Charlie’s Almanack)

一个偶然的契机,我遇到了终生的良师益友查理·芒格先生。初识查理是我大学刚毕业在洛杉矶投行工作时,在一位共同朋友的家里第一次见到了查理。记得他给人的第一印象是拒人于千里之外,他对谈话者常常心不在焉,非常专注于自己的话题。但这位老先生说话言简意赅,话语中充满了让你回味无穷的智慧。

【《中国企业家》杂志】20多年前,作为一名年轻学生只身来到美国,我怎么也没有想到后来竟然从事了投资行业,更没想到机缘巧合有幸结识了当代投资大师查理·芒格先生。2004年,芒格先生成为我的投资合伙人,自此成为我终生的良师益友。这样的机遇恐怕是过去做梦也不敢想的。
1996年我从哥伦比亚大学毕业,并于1997年创立我的投资公司,自此开始了我的职业投资生涯。从那时到现在,绝大多数个人投资者和机构投资者在投资理念上基本上还是遵从一些“坏理论”。比如他们相信市场完全有效理论,因而相信股价的波动就等同真实的风险,判断你的表现最看重你业绩的波动性如何。而在我看来,投资股市最大的风险其实并不是价格的上下起伏,而是你的投资未来会不会出现永久性的亏损。单纯的股价下跌不仅不是风险,简直就是机会。不然哪里去找便宜的股票呢?然而我发现,表面上那些成名的基金经理接受巴菲特/芒格的理论,而且对他们表现出极大的尊重,但在实际操作上却根本是南辕北辙,因为他们的客户也是南辕北辙的。他们接受的还是一套“波动性就是风险”、“市场总是对的”这样的理论。
直到我们认识的第七年,在2003年一个感恩节的聚会中,我们进行了一次长时间的推心置腹的交谈。我将我投资的所有公司,我研究过的公司以及引起我兴趣的公司一一介绍给查理,他则逐一点评。我也向他请教我遇到的烦恼。谈到最后,他告诉我,我所遇到的问题几乎就是华尔街的全部问题。整个华尔街的思维方式都有问题,虽然伯克希尔·哈撒韦已经取得了这么大的成功,但在华尔街上却找不到任何一家真正模仿它的公司。如果我继续这样走下去的话,我的那些烦恼永远也不会消除。但我如果愿意放弃现在的路子,想走出与华尔街不同的道路,他愿意给我投资。这真让我受宠若惊。
我于是进入到投资生涯的又一个黄金时期。我无须再受华尔街那些投资者各式各样的限制。虽然数字依然上下波动,但最终结果却是大幅度的增长。新的基金从2004年第四季度至2009年底,除去营运成本外,每年的复合回报率超过36%。而自1998年1月原基金创建开始计算,每年的复合回报率则超过29%。12年间,回报增长超过20倍。
一次,一位漂亮的女士坚持让查理用一个词来总结他的成功,查理说是“理性”。然而,他对理性有更苛刻的定义。正是这样的“理性”,让他具有敏锐独到的眼光和洞察力,即使对于完全陌生的领域,他也能一眼看穿事物的本质。巴菲特把查理的这个特点称作“两分钟效应”——他说查理比世界上任何人更能在最短时间之内把一个复杂商业的本质说清楚。伯克希尔投资比亚迪的经过就是一个例证。记得2003年我第一次同查理谈到比亚迪时,他虽然从没有见过王传福本人,也从未参观过比亚迪的工厂,甚至对中国的市场和文化也相对陌生,可是他当时对比亚迪提出的问题和评论,今天看来仍然是投资比亚迪最实质的问题。
查理喜欢与人早餐约会,时间通常是七点半。记得第一次与查理吃早餐时,我准时赶到,发现查理已经坐在那里把当天的报纸都看完了。虽然离七点半还差几分钟,但让一位德高望重的老人等我让我心里很不好受。第二次约会时,我大约提前了一刻钟到达,发现查理还是已经坐在那里看报纸了。到第三次约会,我提前半小时到达,结果查理还是在那里看报纸,仿佛他从未离开过那个座位,终年守候。直到第四次,我狠狠心提前一个钟头到达,六点半坐那里等候,到六点四十五的时候,查理悠悠地走进来了,手里拿着一摞报纸,头也不抬地坐下,完全没有注意到我的存在。以后我逐渐了解到,查理与人约会一定早到。到了以后也不浪费时间,会拿出准备好的报纸翻阅。
查理非常欣赏孔子。我有时会想,若孔子重生在今天的美国,查理大概会是其最好的化身。若孔子返回到2000年后今天的商业中国,他倡导的大概会是:正心,修身,齐家,致富,助天下吧!
